Operators spent a decade and hundreds of billions building 5G, and staffed almost entirely for deployment. Monetization is a product-and-go-to-market problem, and four roles most operators under-hired.
For years, operators have been in deployment mode: spectrum, radio access, densification, core modernization. Capex went where the engineering went, and the coverage maps reflect it. By most network measures, 5G has been executed well. The revenue didn’t follow on the same curve. Consumer ARPU barely moved.
That was always understood on the slides: the 5G monetization thesis was never primarily consumer. It was enterprise: network slicing, private 5G, fixed wireless, edge, exposed network APIs. The thesis is real. But every item on that list is a product and a sales motion, not a coverage milestone, and the org that builds a network is not the org that sells what the network can do. Most operators staffed only the first, thoroughly, and assumed the second would follow.
None of these come from the traditional carrier talent pool, which is exactly why they didn’t get hired.
What they doTreats slicing, latency tiers, fixed wireless, and private 5G as a product line: packaging, pricing, SLAs, margin, roadmap. Turns “we can guarantee a low-latency slice” into a tiered commercial product an enterprise buys and renews.
Where to recruit themCloud and enterprise-software product orgs: PMs who think like a SaaS or cloud-platform owner about network capability. Not other carriers.
What they doTechnical pre-sales who designs a private-5G and edge solution for a specific buyer (a port, factory, hospital, stadium), speaking both RF and the customer’s operational problem. Without it, every opportunity stalls at the proof-of-concept.
Where to recruit themEnterprise networking and systems-integrator practices, industrial automation, and hyperscaler field engineering, rarely the carrier’s own RAN team.
What they doExposes network capability as APIs (Open Gateway / CAMARA: quality-on-demand, device location, SIM-swap signals) and runs edge compute, courting a developer and ISV ecosystem with SDKs, metering, billing, and partner programs.
Where to recruit themAPI-product companies and cloud-platform teams. A platform and developer-relations skillset, not a network one, and almost no operator staffed it.
What they doAn enterprise seller who understands a specific industry’s P&L (manufacturing, logistics, healthcare, public sector), not a generic account manager carrying a connectivity quota. Selling private 5G into a factory is an OT sale about uptime and throughput, not “5G.”
Where to recruit themIndustrial and enterprise-technology field sales: people who’ve sold into the operations side of an industry. The carrier’s consumer/SMB motion doesn’t transfer.
The common instinct is to stand up a “5G B2B unit” and reassign network people into it. It fails: the four roles live in different labor markets (cloud, enterprise software, industrial, integrator) with different comp benchmarks, sourcing channels, and evaluation criteria than the RAN requisition a telecom talent team is built to run. Operators that win are recruiting against the hyperscalers and industrial-automation vendors, not against other carriers.
